What does it entail?
The company and the situation: Steward Redqueen works with projects and various teams. Figures were available, but scattered across files and reports. Meetings often began with the question "What version is this?" instead of "What are we going to do next?"
What they wanted to achieve
Peace and direction. One place where management, project leads, and team leads see the same picture. So you can manage revenue, margin, hours, and progress more quickly, without any digging.
The situation
Disparate exports, varying definitions, and minor errors that surfaced late. A lot of knowledge was hidden in their heads. The need: a clear framework and a screen you actually use every day.
What we did
We first agreed on the language: what do we mean by "occupancy," "billable," "project margin," and "budget vs. actuals?" We established ownership for each KPI. Next, we built a simple data flow with basic controls and logging. Finally, we created a single management dashboard with three perspectives:
Management : turnover, margin, forecast, pipeline.
Project lead : budget vs. actuals, hours per role, risks, and actions.
